About MMC Tecnologia

Engineering that serves
the business.
Not the other way around.

MMC Tecnologia was founded on a simple conviction: senior engineering leadership should solve real problems, not produce slide decks. For three decades, that principle has guided every engagement — from early-stage founders navigating their first architecture decisions to M&A teams closing complex post-acquisition integrations.

2016 Operating since

Rafael Aguilher da Costa began writing production software in the mid-1990s, long before "tech consulting" had a coherent job title. Over the following three decades he co-founded multiple ventures, led engineering organisations through hypergrowth, managed migrations across critical financial and gaming infrastructure, and eventually became one of the earliest practitioners in Brazil to embed generative AI into core engineering workflows — not as a demo, but as a daily tool that measurably compresses timelines and improves output quality.

"The problem with most tech consultants isn't competence — it's distance. They've never had to live with the decision they made at 10 a.m. by 11 p.m. when the system is down. We have."

MMC Tecnologia was formalised in 2016 as a structure to bring that accumulated operational depth to founders and leadership teams who needed real execution, not advisory memos. The offer has always been the same: senior accountability, delivered personally — never delegated to a junior consultant behind a branded PowerPoint.

Clients have included payments processors, gaming operators, insurance platforms, fintech startups, and growth-stage companies preparing for acquisition or investor scrutiny. In every case the work has involved real systems, real deadlines, and real consequences — environments where the comfort-and-wait approach most consultants default to simply doesn't hold.

Since late 2023, every MMC engagement has incorporated AI-augmented engineering practices as standard — using tools such as Claude Code, GitHub Copilot, and Codex to accelerate research, architecture modelling, codebase scanning, and documentation, while keeping human senior judgement at every decision gate. The result is faster delivery without the quality and accountability trade-off that "AI-first" vendors frequently introduce.

The person behind every engagement

Rafael Aguilher
da Costa

Founder · Fractional CTO · Serial Co-founder · Official Anthropic Partner

Rafael brings an unusual combination to every client engagement: he has been the founder raising the round, the CTO explaining tech debt to a sceptical board, the operator managing a migration in a live production environment at 2 a.m., and the acquired-company leader navigating post-close integration pressures. That firsthand fluency across all sides of the table is what distinguishes MMC from firms staffed by career consultants.

He has spent 30 years writing and reviewing production-grade code — and still does. Not as a badge, but because staying technically current is the only honest way to deliver credible engineering leadership. Clients are never briefed by someone who last touched a codebase a decade ago.

As an early adopter of AI-augmented engineering practices in Brazil, Rafael became an official Anthropic partner in 2023 and has since built a methodical, guardrail-aware approach to embedding generative AI into client teams — calibrated to each company's stage, risk profile, and regulatory constraints.

What drives us

Senioridade that resolves.
Not senioridade that opines.

Three decades of practice has condensed into a set of operating principles that shape every engagement — from the first diagnostic call to the final handoff. These aren't aspirational values on a wall. They are observable behaviours that clients should hold us to.

Execution over opinion

Advisory that doesn't convert into working systems or measurably better decisions is a cost, not an investment. Every MMC engagement is scoped around concrete outcomes — architecture delivered, migration completed, team rebuilt — not reports produced.

🎯

Senior accountability, personally

Rafael conducts every engagement. There is no account team that collects the brief and hands it to a junior. The person who scopes the work is the person who does the work. That single commitment eliminates the most common failure mode in technical consulting.

Speed without shortcuts

AI tooling compresses timelines that used to be fixed. A due diligence that once took three weeks can be completed in five to ten working days. Faster delivery here is a structural capability — not a promise made at the pitch and quietly abandoned during delivery.

🔒

Compliance as an engineering concern

In regulated markets — financial services, insurance, gaming — LGPD, ITIL, BCP/DR and investor governance frameworks are not legal department problems. They are engineering architecture constraints, and they need to be designed in from the start, not bolted on before a regulatory audit.

🤝

Transfer, not dependency

Every engagement ends with the client in a stronger position than when it began — stronger team, clearer documentation, embedded practices. MMC builds succession plans for internal CTOs, trains teams on AI-augmented workflows, and exits cleanly. Recurring work should come from new challenges, not from dependency.

🧭

Founder empathy as a discipline

Having co-founded multiple companies means understanding what founders are actually managing: investor pressure, runway anxiety, team morale, regulatory deadlines, and the gap between what the product does and what the pitch says it does. MMC advises with that full context visible, not just the technical slice.

What changes

What changes when the consultant
has already been the operator.

Most technical advisors are skilled at diagnosing problems from the outside. The gap is in understanding what it costs — in political capital, team morale, and operational risk — to actually fix them. Here is how that difference surfaces in practice.

01
30 years of practice — and still writing code
Technical currency matters. A fractional CTO who hasn't touched production code in five years cannot credibly evaluate AI tooling, modern data pipeline architecture, or the hidden costs of a legacy stack. Rafael writes and reviews code on active engagements, which means recommendations are grounded in current technical reality.
02
Serial co-founder — understands who's doing the hiring
Founders hire fractional CTOs because they need a peer-level conversation, not a consultant who treats them as a client to manage. Having co-founded multiple companies, Rafael knows the difference between a technical risk that is genuinely existential and one that is uncomfortable but liveable — and communicates accordingly.
03
AI-augmented engineering as an active practice since 2023
Generative AI in engineering is often sold as a transformation and delivered as a workshop. At MMC it is embedded in daily workflow: codebase scanning, dependency mapping, documentation generation, migration planning. As an official Anthropic partner, the practice is current, tested, and calibrated to real production environments.
04
Specialist in high-stakes, high-discomfort moments
Live migrations in regulated environments. Engineering turnarounds with team trust already broken. M&A technical due diligence under NDA and time pressure. Post-acquisition integration with two incompatible stacks. These are the scenarios where most advisors find reasons to slow down. MMC was built for exactly these.
05
Governance that satisfies regulators — not just the board
Operating in financial services, insurance, and gaming means governance frameworks like ITIL, LGPD compliance, and BCP/DR planning are not optional add-ons. MMC designs these into architecture from the first sprint, reducing the cost of regulatory readiness by orders of magnitude compared to retroactive compliance work.
06
Both sides of the M&A table — investor and operator
Technical due diligence performed purely from an investor perspective misses operational blind spots. Due diligence performed purely from an operator perspective misses financial and governance risk signals. Having occupied both roles across multiple transactions, MMC delivers DD that is actionable for acquirers and integration-ready from day one.

Company milestones

Four phases of a practice built in the field

MMC's evolution tracks directly with where the most critical engineering problems were surfacing in Brazilian and Latin American technology markets.

Mid-1990s – 2015

Operator years: co-founding, building, shipping

Three decades as a practitioner — software engineer, CTO, and serial co-founder across multiple ventures. Deep exposure to financial infrastructure, gaming platforms, and payments technology. The accumulated operational scar tissue that no consulting course provides.

2016

MMC Tecnologia formally established

The consulting practice is formalised to serve startups, scale-ups, and SMBs in regulated markets. First engagements focus on technical advisory and cloud migration for financial services and gaming operators where compliance and uptime are non-negotiable constraints.

2017 – 2022

Expanding into M&A and turnaround work

MMC begins taking on technical due diligence mandates for investors and acquirers alongside engineering turnaround work. Clients include Salsa Technology, M4U, JogosGlobal, Mutualizo, Thinksurance, Autobem, and CashWay. Total of eight-plus engagements across the period, each involving critical infrastructure under real commercial pressure.

Late 2023

AI-augmented engineering becomes standard practice

Every new MMC engagement integrates generative AI tooling as a core part of the delivery workflow. Claude Code, GitHub Copilot, Codex, and Gemini are deployed across due diligence scanning, migration planning, and team enablement. Rafael becomes an official Anthropic partner, formalising the practice.

2024 – present

Fractional CTO practice expands; Compound Engineering programme launches

The fractional CTO service deepens its focus on seed-to-Series B founders operating in regulated markets. The Compound Engineering initiative — bringing Claude Code workflows to senior engineering teams — launches in June 2026, extending MMC's AI-augmented methodology directly to client engineering organisations.

How we work

Four steps. No mystery.
Full accountability.

Every MMC engagement follows the same disciplined sequence — not because it's a methodology to sell, but because the sequence is the right one for environments where the cost of getting it wrong is real. Diagnosis before prescription. Plan before execution. Execution with clear ownership. Handoff that actually transfers capability.

Within that structure, each engagement is tailored to the client's actual stage, constraints, and market. A seed-stage founder needs different things from a fractional CTO than a Series B company preparing for investor due diligence — and the approach shifts accordingly.

01
Diagnosis We map technical architecture, team capability, debt levels, compliance posture, and operational risk before making any recommendation. No prescriptions without evidence.
02
Plan A prioritised, costed, phased plan — validated against the business constraints the founder or leadership team is actually operating under. Not a wish list. A sequence of decisions.
03
Execution Hands-on delivery. Architecture reviewed. Code written. Migrations managed. Teams rebuilt or restructured. AI tooling embedded. Rafael stays in the work, not above it.
04
Handoff Every engagement ends with a documented succession path — an internal CTO plan, team trained on new practices, systems properly documented. The exit is designed from the start so it's clean when it comes.

100% Personal senior delivery — every engagement

Our approach to AI

AI as an engineering tool.
Not a slide-deck buzzword.

Since late 2023, AI-augmented engineering has been a core part of every MMC engagement — built into the workflow for research, architecture, code review, migration planning, and documentation. This is not a service we sell separately. It is the infrastructure we operate on to deliver better outcomes faster.

The distinction matters: MMC uses AI to compress the time between diagnosis and delivery, while keeping senior human judgement at every consequential decision point. Agents scan. Engineers decide. That division of labour is deliberate, and it is what separates rigorous AI-augmented practice from the kind of automation that introduces new risk while claiming to reduce it.

Claude Code (Anthropic) GitHub Copilot OpenAI Codex Google Gemini Kiro OpenCode
01

Due diligence in days, not weeks

Agents scan entire codebases, map vulnerable dependencies, measure tech debt concentration, and generate executive-ready reports in a fraction of the traditional timeline. The human analyst focuses on business-critical blockers — the judgment calls that no automated tool should make alone.

02

Migrations planned by AI, validated by an engineer

Data pipeline design, schema transformations, DAG generation, and integration mapping — the agent proposes, the senior engineer validates and adjusts. The result is less planning risk, faster execution, and the same level of human accountability that a purely manual approach provides.

03

Teams that operate with agents, not against them

MMC transfers AI-augmented engineering practices to client teams — custom commands, automated review guardrails, prompt libraries, and usage protocols calibrated to the team's actual stage and risk profile. The objective is durable capability, not a dependency on external tooling expertise.
